Choose an AI path that holds up beyond the model test

The outcome of a model test is not complete selection advice

Do not choose solely the model with the strongest demonstration, but the path that enables the team to manage the entire application. NIST describes how risk assessment and management can become more complicated when customers integrate third-party data or systems into AI products or services, especially without sufficient internal governance and technical safeguards. The same source notes that organisations typically engage multiple external parties across the AI lifecycle for expertise, data, software and platforms. This is not a ban on external models or tools; it does mean that selection for each use case should consider the entire chain: provider, data flow, integration, owner, control and alternative.

Make dependencies testable before rollout

Translate the choice into a single decision sheet for the intended workflow. Record which party provides the model, data, software and platform; what information flows into and out of the workflow; who assesses a change or incident; and what alternative is available if terms, access or behaviour change. This aligns with the NIST passage that an approach to third-party risk can be tailored to the resources, risk profile and use case. For models integrated into downstream AI systems, the Commission also states that providers must make information available to providers of AI systems seeking to integrate them. Treat that available information as input to your own assessment, not as a complete guarantee for your application. Record the source, owner, control point and follow-up decision for the chosen AI workflow. Use the register as a starting point for adoption and switching flexibility

Have the owner review the decision sheet with the person who manages the workflow and the people who use the output. The useful question then is not merely whether the model answers well, but whether the team can see what changes, intervene and prepare an alternative. Plan a small, clearly scoped deployment with a fixed review point; update the register when a provider, data route or integration changes. This makes distribution part of the roadmap: not as a prediction of success, but as a practical test of management and adoption.
